The challenge
Lightfoot, a vehicle fleet management company specialising in telematics systems, initially partnered with us to update their core telematics app, marking the beginning of a successful collaboration that continues to deliver innovative solutions.
Lightfoot aimed to expand with a rewards system to increase driver engagement and improve fleet performance. The solution focused on efficiency gains for fleet owners, but Lightfoot soon realised they needed a broader transformation to stay competitive and unlock new revenue streams.
Facing growing competition and pressure to differentiate their services, Lightfoot needed a more scalable, SaaS model, moving away from traditional one-time software licenses. The challenge was clear: how could they reimagine their business model and processes to secure long-term growth while maintaining service continuity for existing customers?
The solution
Recognising these challenges, we proposed a transformative shift to a SaaS-based business model, supported by a far more scalable system. This transition would enable Lightfoot to move from selling standalone hardware and software licences to offering subscription-based services—a strategy that investors and financial analysts highly valued for its recurring revenue potential.
To do this, we built a highly scalable, distributed, micro-services-based system that gamifies KPI data – architected and built entirely by our team. It’s deployed via automated build pipelines for new customers in minutes and handles, compiles and aggregates all manner of KPIs. The codebase has comprehensive automated pipelines and test suites, from integration tests on the API Gateway to unit tests on smaller services run through DevOps pipelines before deployment/delivery.
The impact
The launch of Lightfoot’s SaaS platform proved its scalability and robustness, processing over 100 million live data points for their largest customer within six weeks.
This has allowed Lightfoot’s gamification and rewards platform to serve industries beyond automotive, showcasing the technology’s adaptability. Our collaboration also transformed Lightfoot’s internal operations. By adopting Agile practices, DevOps, and a cloud-native engineering mindset, they shifted from a long-term planning-based organisation to a responsive, Agile-driven SaaS business.
Throughout the partnership, Lightfoot successfully transitioned to a SaaS model with recurring revenue streams, modernised development processes, and opened opportunities to expand into new markets and diversify revenue. With our guidance, Lightfoot has evolved into a dynamic, scalable enterprise, driving innovation and delivering value across multiple sectors.

The team at HI enabled Lightfoot to rapidly scale development with minimal support from internal dev resources.
